How to Choose an AI Automation Agency: 10 Questions to Ask

Choose an AI automation agency by checking five things: verifiable results from similar projects, a discovery process that starts with your workflow rather than a tool, a clear approach to data security, full ownership and documentation of what they build, and transparent pricing that includes running costs. The questions below help you test each one in a single call.

The 10 questions

1. "Can you show me a similar project and its measured result?"

Ask for the before-and-after numbers: hours saved, response time, error rate. Then ask to speak to that client. Logos and adjectives aren't proof.

2. "How do you decide what to automate first?"

A good answer involves mapping your processes and scoring them by time, volume and risk. A weak answer starts with their favourite tool or platform.

3. "What won't work, or isn't worth automating, in our case?"

Good partners will tell you where automation doesn't make sense. If everything is a fit, be careful.

4. "How will you handle our data?"

Ask where data is processed and stored, which AI providers see it, whether it's used to train models, and how access is restricted and logged. In Nigeria, ask how they help you meet the Nigeria Data Protection Act 2023; in the UK, UK GDPR.

5. "Where does a person stay in control?"

Every consequential decision (payments, customer commitments, hiring) should have a human approval step. Ask to see how exceptions are handled.

6. "Who owns what you build?"

You should own the workflows, code, prompts, configurations and data, with accounts in your name. Avoid setups that only work inside the agency's private accounts.

7. "What documentation will we get?"

Expect diagrams of each workflow, the systems and credentials involved, and runbooks for what to do when something fails. If the agency disappeared tomorrow, could your team carry on?

8. "What will it cost over three years?"

Ask for build cost, monthly running costs (software, AI usage, hosting) and support fees. See our AI automation cost guide.

9. "How will we measure success?"

Agree the metric before work starts: hours saved, cost per transaction, response time, errors. Ask how and when it will be reported.

10. "What happens after launch?"

Automations need monitoring and updates as APIs, processes and AI models change. Ask about support levels, response times and how improvements are prioritised.

Red flags

  • Guaranteed results or "instant ROI"
  • No discovery phase, just a quote after one call
  • Can't name a single comparable client you could speak to
  • Vague answers about where your data goes
  • Everything built in accounts you don't control
  • Pressure to sign quickly
  • Pricing with no mention of ongoing costs

Frequently asked questions

Should I hire an AI automation agency or a freelancer?

A freelancer can suit a single, simple workflow. An agency usually suits projects that touch several systems, handle sensitive data, or need ongoing support, because it brings more continuity, security practice and capacity.

Do I need an agency based in my country?

Not necessarily, but local knowledge helps: regulation (such as the NDPA in Nigeria), local payment systems such as Paystack and Flutterwave, and working hours that overlap with yours.

How long should an AI automation project take?

A single workflow typically takes a few weeks. Multi-system programmes usually take two to four months, delivered in stages so you see results early.
